Best friend, pastor, or both

Lots of people who use religious officiants have close friends and family members perform specific readings during the ceremony. Or, you could potentially have her do the narrative portion of the ceremony and have the pastor do the vows portion.

If your friend sings they could serve as the cantor as well.

If you are having any readings (and you haven't asked people to read yet), you could have your friend do a reading.

When I got married I was also conflicted. I really wanted my pastor (who I had known my whole life and went through catechism with) but also my grandpa, who was a retired pastor, to officiate. We ended up having my childhood pastor give the opening for ceremony and then my grandpa did the officiating. In a turn of fate, my daughter was a Covid bride and wanted their drill sergeant to officiate. However, with the military travel ban during that time he was not authorized to attend so she then had her grandpa (my dad) officiate her wedding as well since he was ordained.
